Release a self-hosted signing service with reusable forms, signer routing, tamper-evident PDFs, delivery receipts, audit events, organization templates, and clean export—free for ordinary agreements and explicit about which identity checks require an outside provider.
Sending one more ordinary agreement approaches the cost of email and storage instead of consuming a licensed envelope or transaction. Your integrations and audit trail remain useful features, but they no longer justify metering the basic act of asking somebody to sign a PDF.
Why the opening exists
Major e-signature plans explicitly meter envelopes or transactions even when the documents, fields, signers, and resulting PDF are routine. The moat is trust, workflow polish, integrations, and institutional habit—not an unsolved signature primitive. A narrow replacement can avoid pretending every agreement needs high-assurance remote identity proofing.
What AI changes now
Models can infer fields, roles, and routing from recurring forms; generate accessible signing views; and migrate template libraries. The audit log, PDF digest, consent event, delivery state, and export format remain deterministic. AI reduces setup labor without being entrusted to invent whether a signature occurred.
If it works
Organizations own their completed agreements and template logic, can move hosts without breaking the record, and buy specialized verification only when the risk of the agreement warrants it.
Why this is a plausible threat
This is a bounded document, state-machine, security-boundary, and interface problem—the same kind of seam work I repeatedly finish. It needs careful legal review, but it does not require inventing a new legal regime.
What they would have to give me
One high-volume partner with repetitive low-risk agreements, counsel in the first month, mail delivery, a hardware-backed signing key, immutable audit storage, and a published threat model.
Time to regret not preventing it
An internal replacement for one agreement family in six to eight weeks; a credible self-hosted product in four months.
